360 Feedback System
A 360 feedback system usually gets designed carefully up to the point the report is produced, and then stops.
That is the dangerous part. Someone receives a document containing critical observations from people they work with, reads it alone, and is left to interpret it without help. Some people dismiss it. Others take a single harsh line and carry it for months.
The debrief is not optional. Someone competent sits with the person, works through the patterns rather than individual comments, separates signal from one person’s bad day, and helps turn it into two or three things to work on.
If you cannot resource the debriefs, run the exercise for fewer people rather than sending unaccompanied reports out to everyone and hoping for the best.
