A difficult review over video loses most of what makes it survivable. You cannot read a room. Silence feels far longer. There is no walk back to the desk afterwards, so the person closes the call and is alone with it immediately.
Practical adjustments. Send the written assessment beforehand so nothing lands cold. Keep cameras on but say it is fine to look away. Say the difficult part in the first few minutes. Book longer than you would in person. And schedule a short follow-up two days later rather than leaving it a year.
